Actual vs optimal flow: what the AI analytics milestone unlocks
The AI analytics milestone compares actual flow to an optimal path on your own spatial history. It points to idle time, empty travel, and waiting while the shift can still act, not only in a weekly replay.
What this milestone is
Step 04 on the twinzo path runs AI and machine learning on the place-and-time record built by earlier steps. The practical output is live or near-live comparison of actual flow against the expected standard and against an optimal path, with deviations located on the facility model. Targets stay concrete: idle time, empty travel, late material, and waiting at the line. The five-step map is covered in five steps from correlation to the operational digital twin.
This is automated help for correlation and causality analytics on internal logistics. People still own the change. The model ranks repeating place-and-order patterns that analysts used to rebuild by hand over hours. It is not yet a plant-wide predictive twin across every domain. It is also not the autonomous adaptability stage that Industry 4.0 maturity models place after predictive capacity.
What must already exist
Actual-versus-optimal work needs a dense spatially oriented dataset with order context. Position trails alone show where vehicles went. Order-linked moves show which demand and acceptance produced the path. Without that join, "optimal" is only a drawn path with no operational meaning. With that join, deviation can name a call rule, a wave, a park habit, or a missing acceptance. That gate is explained in AI for intralogistics only after moves carry order context.
Medium precision around 1–3 m (3–10 ft) is usually enough for aisle and buffer deviation. Exact floor position is a different accuracy job and is not required for most empty-travel and wait patterns. Live search and fleet load from Step 01 remain daily work. Pull acceptance from Step 02 remains daily work. AI analytics read the same place-and-time record. They do not replace it. That continuity is the point of each early layer must still earn money when the next one lands.
What teams can act on during the shift
Useful outputs land as located deviations, not as abstract scores. Examples include a corridor that keeps exceeding expected empty share, a buffer where acceptance-to-delivery time drifts against the standard, and a driver group whose park locations precede the same starve pattern. Supervisors and logistics leads can change dispatch rules, park standards, or call timing while the flow is still running.
That timing is the difference from end-of-week spaghetti diagram review alone. Continuous measurement already shortens Check inside PDCA under Industry 4.0, covered in how continuous measurement changes the kaizen loop. AI analytics extend that Check across more shifts than a person can replay. Act still needs an owner. Culture prerequisites sit under what kaizen is before the sensors arrive.
What this milestone does not claim
It does not claim remaining-life prediction on every machine shaft. Component predictive maintenance is a different dataset and usually a different owner. It does not claim closed-loop control that writes setpoints without people. A sales pitch that shows bidirectional twin control is a different digital twin buying decision from whether the shift can run and confirm that control on the floor. It does not claim yard or outdoor tracking is complete. End-to-end continuity can add useful context, but indoor order-linked history remains the minimum for this milestone.
A full operational digital twin that also carries production, quality, and energy for cross-domain questions is Step 05. Arrival criteria are covered in cross-domain questions on one spatial model: arriving at the operational twin. Predictive twins that wait on stored history across that wider record are covered in predictive digital twins wait on stored history.
How teams fund Step 04 without overselling Step 05
1. Name three logistics deviations you will act on - Empty travel, acceptance latency, and buffer wait are enough to scope a first pass.
2. Require order-linked history on those flows - No AI milestone budget until the gate in the sibling Journey article passes.
3. Keep human Act - Models surface the deviations. Owners change rules, layouts, or call templates.
4. Keep live logistics earning their keep - Search and pull must still pay after analytics dashboards appear.
